How to learn AI agents as a business owner is simple to describe, because you pick one real job from your week and take it through eight steps until an agent does it without you.
Here are the eight steps in order.
- You understand what an agent is.
- You use one ready-made agent for one real task.
- You give it the tools that task needs.
- You add memory so it knows your business.
- You schedule it so it runs without you.
- You teach it skills so the quality stays the same.
- You run several agents once one is full.
- You build your own agent OS to manage them.
I'm Julian Goldie, and I run a 7-figure agency where AI now handles most of the internal work.
I learned agents by handing them real jobs from my own business, and that is the method I teach on this page.
Why You Learn AI Agents Around One Real Job
Most business owners try to learn AI agents the way they would learn a subject at school.
They watch hours of videos, take notes and never hand an agent a single piece of real work.
I'd flip that around.
You choose the job first, and the job tells you which tools, memory and skills you need to learn.
A good first job has three traits.
- You do it at least once a week, so you get plenty of practice.
- It is low risk, so a mistake costs you nothing.
- You can check the result in under a minute.
Here are first jobs I'd suggest by the kind of business you run.
| Your business | A good first job | Why it works as a first job |
|---|---|---|
| Agency | A morning recap of your task list | You read it every day and can see at once if it is wrong. |
| Local service business | A draft reply to the newest enquiries | The agent drafts and you press send. |
| Creator or coach | A summary of one of your own video transcripts | You know the source, so you can judge the output. |
| Consultant | A weekly digest of named competitors | It is research, so nothing leaves your business. |
| Ecommerce store | A weekly summary of your notes and decisions | It builds the memory you will need later. |
I will carry one example through the whole page, which is a morning brief for a small agency.
Step 1: Understand What An Agent Is In Business Terms
A chatbot is someone you ask a question, and an agent is someone you hand a task.
Anthropic's engineering guide says agents are systems where the model directs its own process and tool usage.
In business terms, that means the agent decides the steps and you judge the result.
The same guide recommends the simplest solution possible, with more complexity added only when it is needed.
That is good business advice as well as good engineering advice.
For the morning brief, the simple version is one agent that reads one task list.
You can read the Anthropic guide here, and it is free.
Step 2: Give One Ready-Made Agent The Job
You do not build an agent to start, because good ones already exist.
I use Hermes Agent, which is free and open source from Nous Research.
You can install Hermes Desktop like a normal app, or run the one-line install command from the official docs.
Then you run hermes setup --portal to log in and pick a model, and some of the models there are marked free.
Hermes is free, so the model is the only layer that can send you a bill.
For the morning brief, you paste in today's task list and ask for a short recap with the three most important items first.
You read the result and tell the agent what you would change.
That feedback loop of describing, reviewing and refining is the whole skill.
If you can write a text message, you can direct an agent.
My best Hermes Agent setup guide covers the install choices for a business.
Step 3: Give It The Tools The Job Needs
Pasting your task list in by hand gets old fast, so now the agent needs to fetch it.
Tools are how an agent reaches things, such as your files, the web, your email and your calendar.
Hermes has built-in toolsets for the terminal, files, web search and scheduling, and they are on by default.
Outside apps connect through MCP, which the official site describes as an open-source standard for connecting AI applications to external systems.
Hermes also ships a google-workspace skill that works with Gmail, Calendar, Drive, Contacts, Sheets and Docs.
The business rule here is to set the fence before you open the gate.
My crash course puts it this way, which is that the agent can read files but not delete them, and it can draft emails but never send them.
For the morning brief, the agent only needs to read one file, so that is the only access I'd give it.

Step 4: Add Memory So It Knows Your Business
The reason most AI output sounds generic is that the AI knows nothing about you.
Memory fixes that, and it is the step I see business owners skip most often.
Hermes has a small built-in memory that carries facts between sessions.
I add a plain notes folder on top, and I use the free Obsidian app to look at mine.
You start with three notes.
- The first is an about-me note with who you are, what you sell and how you write.
- The second is a decisions log, so the agent stops asking questions you have already answered.
- The third is a daily log, where the agent writes what it did.
Then you give the agent one rule, which is to read before it works and write before it leaves.
For the morning brief, memory is what lets the agent know which client matters most this week.
Because the notes are only text files, every agent you add later can read the same brain.
Seven of my own agents read one vault.
My Hermes second brain guide shows the exact layout.
Step 5: Schedule It So The Work Arrives Without You
This is the step where the agent starts to pay you back in time.
A scheduled job is a prompt that runs on a timetable and delivers the result.
Here is the real command from my use cases guide.
hermes cron create "0 6 * * *" "Read my task list and send me a short to-do recap" --name "Daily 6AM To-Do Recap" --deliver telegram
That one line gives you a recap on your phone at six every morning.
The schedule also accepts plain forms such as every 2h.
Two cost rules matter here.
A scheduled job that calls a model uses tokens on every run, so start with one or two jobs.
The hermes pause command is an emergency stop, and hermes resume lifts it.
My best Hermes Agent use cases list ranks more jobs like this one.
Step 6: Teach It Skills So Quality Stays The Same
A skill is a saved set of instructions for one kind of job.
In a business, a skill is your standard operating procedure written for an agent.
When you correct the agent, you can ask it to save that correction as a skill, so the fix sticks.
Hermes also has a /learn command that turns a guide or a book into a skill.
Bundled skills cover a lot of common business work.
| Bundled skill | What it does |
|---|---|
| obsidian | It reads, searches, creates and edits notes in your vault. |
| google-workspace | It works with Gmail, Calendar, Drive, Contacts, Sheets and Docs. |
| youtube-content | It turns YouTube transcripts into summaries, threads and blog posts. |
| competitor-news-monitor | It watches named companies and sends cited digests. |
| humanizer | It strips AI writing patterns out of a draft. |
For the morning brief, the skill is the format you settled on, such as three priorities, then meetings, then anything overdue.
One skill means one weekly task that you never have to explain again.
Step 7: Run Several Agents When One Is Full
You add a second agent when the first one has too many different jobs, and not before.
In Hermes, a second agent is a profile, and each profile has its own memory, skills and model.
Think of each profile as one employee with one role.
An agency might have a research profile and a builder profile.
Bigger jobs can go on a ticket board, where a worker agent picks each ticket up and finishes it.
In my Hermes Command Desk guide, three tickets were finished without me, which were a landing page, a content kanban app and an analytics dashboard.
Two warnings apply to any business.
Do not create five profiles when you have zero finished workflows.
Do not trust the output of sub-agents without checking it.

Step 8: Build Your Own Agent OS
An agent OS is one dashboard where your agents live, share one memory and pick up tasks from one board.
It matters for a business because switching between apps has a real cost.
A Harvard Business Review study from August 2022 found workers toggled between apps about 1,200 times a day.
The study put the time lost to reorienting at just under four hours a week.
An agent OS puts the agents, the memory and the tasks in one place, so you stop being the glue.
You do not need to code it.
You describe the dashboard to a coding agent, review what it built and say what to change.
My AI Agent OS guide has the exact prompts, and the free video course is at the top of this page.
Your 4-Week Plan To Learn AI Agents Around One Job
Treat this as a plan and not a promise.
| Week | Steps | What you do in the business | The result |
|---|---|---|---|
| 1 | 1 and 2 | You choose the job, install one agent and run the job by hand each day. | You know what good output looks like. |
| 2 | 3 and 4 | You connect the one tool the job needs and write your three notes. | The agent fetches its own input and knows your business. |
| 3 | 5 and 6 | You schedule the job and save your preferred format as a skill. | The job arrives daily in the same shape. |
| 4 | 7 and 8 | You add a second role, open a ticket board and open a dashboard. | You manage two agents from one screen. |
At the end of each week, ask one question.
Did the agent finish a real job this week that I would otherwise have done myself?
If the answer is no, repeat the week.
What It Costs To Learn AI Agents
You can start for nothing, and here is where costs can appear.
| Item | Cost |
|---|---|
| Hermes Agent | It is free and open source. |
| The model | Some models are free, and paid models bill you for usage. |
| Scheduled jobs | Each run uses tokens, so more jobs mean more usage. |
| Obsidian | The app is free. |
| My YouTube courses and the AI Money Lab | They are free. |
| AI Profit Boardroom | It is my paid community. |
My rule is free models first.
You learn the method on a free model, and you move the hard work to a stronger model once the job proves its value.
Where To Learn Each Step, By The Kind Of Learner You Are
I checked each outside resource on its own page on 13 October 2026, and I have not taken those courses myself.
If you are a non-technical owner, start with my two free video courses on this page and the Hermes crash course.
Anthropic's Claude Academy also offers free courses, including one called Building effective human-agent teams, which is listed at 5 lessons and 45 minutes.
If you are a marketer who wants structure, the Hugging Face AI Agents Course says it is free and takes you from beginner to expert.
If you have a developer on the team, Microsoft's AI Agents for Beginners is a free course on GitHub with a written lesson, a short video and code samples for each topic.
The Agentic AI course from DeepLearning.AI is taught by Andrew Ng, and its page says you can audit it for free.
That course asks for intermediate Python skills, so it suits the developer more than the owner.
How Long Does It Really Take?
It depends, and anyone who gives you an exact number is guessing.
What I can tell you with a source is limited.
The Hermes install is a single command.
My memory guide says the notes vault takes about an afternoon to do properly.
Hugging Face says each chapter of its course is designed for one week at roughly three to four hours a week.
Everything beyond that depends on your hours and on how good your first job is.
I am not going to promise you results or income from this, because I cannot see your business.
Mistakes Business Owners Make When They Learn AI Agents
- They study for weeks and never hand over a real job.
- They automate a messy process, and the agent makes the mess faster.
- They give the agent permission to send or delete before it has earned trust.
- They save everything to memory, so the important facts get buried.
- They put a weak model on hard work and decide that agents do not work.
- They turn every idea into a scheduled job and then wonder where the tokens went.
- They add more agents before the first one has finished anything.
